“Everyone wears a lot of hats around here.”
That might sound like teamwork. In a growing small business, it can also be the beginning of role chaos.
In this episode of The Business Fix, Chrissy and Josh break down what happens when employees don’t clearly understand what they own, where their authority begins and ends, or what successful performance actually looks like. While flexibility is essential in a small business, flexibility without structure can quickly turn your best employees into the company “junk drawer”. The solution starts with three simple concepts: Purpose, Parameters, and Performance.
Purpose answers: Why does this role exist?
Parameters answer: What does this person own, decide, hand off, and escalate?
Performance answers: What does success actually look like?
When those three things are unclear, managers often complain that employees won’t take ownership, employees constantly ask permission, high performers absorb more and more work, and underperformers can hide in the gray areas. The result is frustration, resentment, burnout, inconsistent accountability, and a workplace culture where expectations exist mostly inside the owner’s head.
Chrissy and Josh also dig into why written job responsibilities matter from an HR and risk-management perspective. They discuss performance management, wage-and-hour classification concerns, essential job functions, accommodations, job descriptions, and why vague expectations make difficult employment decisions even harder.
But defining a role does not mean creating a 700-page job description.
The conversation explores the important difference between a traditional HR job description and the actual operational role. Your job description provides the broad framework. Your operational role should make deliverables, responsibilities, timelines, handoffs, recurring tasks, and definitions of “done” clear enough that the business can operate without constantly asking, “Who was supposed to do that?”
They also tackle the dangerous “Franken-job” that develops as companies grow — especially when an early employee keeps collecting unrelated responsibilities simply because they have always been willing to help. Eventually one employee knows payroll, handles production, helps marketing, unloads trucks, fixes emergencies, and becomes a single point of failure the company cannot afford to lose.
That is not flexibility. That is operational risk.
